The Forty Decisions Nobody Counts
What’s in this article
nobody's evening is taken by the big decision.
The pattern
Why the depletion model of willpower failed replication, what actually consumes an operator's evening, and why the only intervention that holds is removal rather than endurance.
The mechanism behind it
Nobody's evening is taken by the big decision.
It goes to the forty small ones. Which reply. Which fire first. What's for dinner. The file that needed one more version. Individually trivial, which is precisely why nobody counts them, and why they never appear in any account of where the week went.
For a long time the explanation was depletion — willpower as a tank that empties by evening. That model went to a twenty-lab replication and did not come back. So "I ran out of discipline" was never the mechanism. It was the most available story.
The version that held up in front of me, across a lot of people, is less flattering and more useful: you are carrying decisions that should never have reached you. And you cannot make a person durable enough to absorb them. I tried for years, and it failed in the same place every time.
The only thing that works is removal.
That is why I stopped writing better protocols for tired people and started building engines for the work that tires them. Not to make anyone more productive. To give back the part of the evening where they get to be a person.
What to do with it
it goes to the forty small ones. which reply. which fire first. what's for dinner. the file that needed one more version. individually trivial, and that is exactly why no one counts them.
for a long time the explanation was that willpower drains like a tank and you run out by evening. that model went to a twenty-lab replication and didn't come back. so "i ran out of discipline" was never the mechanism — it was just the most available story.

the only thing that works is removal. the decision has to stop arriving.
that is the whole reason i build what i build now. not to make anyone more productive — to give back the part of the evening where they get to be a person.

The bigger picture
nobody's evening is taken by the big decision. it goes to the forty small ones — which reply, which fire first, what's for dinner.
and the old explanation, willpower draining like a tank, didn't survive replication. so that was never the mechanism.
you can't build a person tough enough to absorb forty unnecessary decisions. they have to stop arriving.

What is the main idea of "The Forty Decisions Nobody Counts"?
The depletion model, the replication that killed it, and the load nobody budgets for — plus why removal beats endurance every time.
nobody's evening is taken by the big decision. it goes to the forty small ones — which reply, which fire first, what's for dinner. each feels like nothing, which is why nobody counts them. and the tank model of willpower didn't survive replication, so "i ran out of discipline" was never it. you can't make someone durable enough to absorb forty unnecessary decisions. they have to stop arriving?
you're not tired from the hard decisions.

Is this about willpower or systems?
Systems. Willpower is finite and unreliable; the durable lever is changing the system, the environment, and the defaults underneath the behavior.
Who is this for?
Founders, operators, and anyone trying to perform and live well in the AI age — the science applies whether it moves a person, a market, or a machine.
